- Inventory lead sources and where each lead lands (form, call, ad platform, referral).
- Trace current follow-up: who owns first touch, typical delay, and drop-off before a real conversation.
- Estimate missed revenue from uncontacted or slow-contacted leads using conservative assumptions you agree on.
- Summarize: "If we only fixed follow-up to this standard, you'd recover about $Y/month." No pitch for a stack of tools.
See exactly how much pipeline you're losing to slow follow-up.
A focused working session that maps your lead flow, quantifies revenue lost to slow or missing follow-up, and points to one clear way to fix it.
One working session. One real number. One clear next step.
Free pipeline audit
- You know leads are slipping, but 'we should follow up faster' never became a number anyone can act on.
- You've stopped trusting pipeline reports because the data feels stale and nobody agrees on the stages.
- Every vendor conversation ends in a bloated stack quote instead of a single fix.

Walkthrough
This walkthrough shows how we run a Pipeline Profit Audit in about half an hour. We start with a simple question: where do leads actually come in, and what happens in the first few hours?
On the video you'll see us map sources (ads, forms, calls, partners) and align them with where records live today (CRM, spreadsheets, or inboxes). The goal is a single picture of the path from "new lead" to "spoken with someone."
Next we look at follow-up reality: average time to first contact, who owns it, and where leads go quiet. That's where we quantify "missed money": leads that never got a timely touch or fell out before qualification.
We end with one plain number, something like "if we only fixed follow-up to this bar, you're leaving about $Y on the table each month." The business case is obvious.
Sources & methodology
The interactive tool above uses one simple rule: speed to first contact changes how likely a lead is to become a qualified opportunity. The numbers it shows are illustrative.
Why speed matters (published research)
Harvard Business Review, “The Short Life of Online Sales Leads” (2011) by James Oldroyd, Kristina McElheran, and David Elkington, reports that most firms respond to web leads far too slowly, drawing on large-scale lead and call data. Follow-up analyses at scale continue to show the same pattern; for example InsideSales.com (XANT) Lead Response Study (2021) reviewed tens of millions of sales activities across hundreds of companies and states that conversion rates were about 8× higher when leads were engaged in the first five minutes than when first attempts waited between five minutes and twenty-four hours (see their summary and infographic on that page).
How this calculator models it
Those sources support the direction of the effect; they do not publish a single “revenue multiplier” for every business. For the estimate above, Astrafuse maps response time into four illustrative buckets with round-number multipliers. The chart moves consistently with that research, though these are not statistically fitted coefficients from those studies:
- If response is <= 5 minutes, factor = 1.00
- If response is 5 to 30 minutes, factor = 0.20
- If response is > 30 minutes, factor = 0.07
- If response is > 1 day, factor = 0.02
Your inputs (leads per month, deal value, close rate) are multiplied by these factors to show “Revenue now” vs “Revenue if you hit 5 min.” A real audit replaces this with your timestamps, ownership, and outcomes.
